Waiting on Terry — the full list
- Build game fix packs #2 + #3 — Both zips delivered Oct 31 (pack #2 ~1:40 PM, pack #3 ~1:45 PM). Unzip into godot/, editor parse, build the APK, install OVER the old app. Pack #3 puts tonight's Rematch on the 120 / 90 / 60-second ramp — Rung 3 at 60 seconds.
- Wave A Christmas covers — fresh-redraw word — Both covers rejected Oct 30; full redraws parked on Terry's word. When he gives it: Rowan paints fresh, Ochre first-looks, Hawke counts.
- Cloudflare 2FA + DNSSEC on .ca — Both still pending and both need Terry in person — 2FA with his authenticator; DNSSEC on the .ca rides beside it on Wick's list.
- Instagram sign-in fix — @foxfeatherfarms is not suspended — it's a credential problem. Terry signs in via the Instagram app, or resets in-app and saves the NEW password in the vault. The avatar swap and the farm Threads connection ride on it.
- Google Play developer account — open question — Does a Play developer account exist, what type is it, and does the 12 testers × 14 days closed-test gate apply? Asked Oct 30; Tiller's launch timeline hangs on the answer.
- Pinterest handle @tdownes013 — The handle contains his name-letters; rename it or accept it — his decision. The business-account conversion rides with the same call.
- Botanicals Facebook Page — public street address — The Botanicals Page still publicly displays the farm's street address. Keep it up or take it down — Terry's call.
- Winter Series Batch 2 approval — Rook's approval brief is ready early; the decision lands Mon Nov 2 with Blueprint #30 (approve / approve with changes / hold).
- $3.99 test-purchase decision — A self test-buy would exercise the full payment-to-delivery chain end to end. Best done after the Stripe ID review clears — day 4 since the Oct 28 upload, payouts still paused. Monetary — his call.
- Game playtest verdicts — 8 packs installed Oct 27 + Chapter 2 draft v2. The teach engine and fragment rebuild gate on these verdicts.
- DPI art calls — Four Seasons wallpapers repaint at ≥1440×3200; colouring-book path: vector-trace pilot vs full regeneration.
- Video posting — programme go — One episode has posted (the Oct 30 Sancheska & Misha Reel, individually approved). The daily series otherwise stay production-only until Terry says post.
Today — Saturday, October 31, 2026

Mentors & Disciplines
The disciplines in force
What it taught us: how we aim — diagnose before we prescribe; begin with the end in mind
Core practices: Diagnose before prescribing (Habit 5, the 5 W's) · Begin with the end in mind · Quadrant II — big rocks first · Emotional Bank Account · Sharpen the Saw (three-tries-then-research)
What it taught us: how work slips in the doing — the pause, the checklist, the evidence
Core practices: Ignorance vs ineptitude · Named pause points · DO-CONFIRM vs READ-DO · Killer items only, 5–9 · Evidence, not attestation · Checker stop authority (escalate, never decide)
What it taught us: decisions — invert first, check the incentives, know our circle
Core practices: Inversion pre-mortem before launches · Incentives design + advice checks · Circle of competence ("too hard" is respectable, with a review date) · Misjudgment scan · The iron prescription — strongest case against, in the same file
What it taught us: the words — homework before copy, specifics over adjectives, the family test
Core practices: Homework gate before copy · One-sentence positioning · Headline standard · Price-and-contents plainness · A selling caption under every image · Repeat your winners · No manufactured urgency, ever
What it taught us: the show — everything the guest sees is onstage; truth, courtesy, show, efficiency, in that order
Core practices: The show test at every public gate · The eye order · One bounded plussing pass, the rest parked · Shipping beats plussing · Stranger's-eye pass at phone width · Keep-it-up maintenance ahead of new production
What it taught us: the systems — build the business so it runs on systems, not on anyone's heroics
Core practices: The stranger standard for "systematised" · The dependency list, reviewed Sundays · The Terry's-hands test · Sunday = the protected ON-the-business block · No orchestration without quantification · Systems stop at the threshold of the creative act

Empire
- Versioning adopted empire-wide — Oct 31, 2026 · 2:05 PM — Semantic Versions + one build register (Tiller owns, Archie keeps). HQ v59 is Build #1; Changelog and Changes entries cite version + build number from here on.
- HQ auto-rebuild loop — Oct 31, 2026 · 2:00 PM — Standing loop adopted: when a Recorder freshness sweep flags stale HQ data, Beacon rebuilds on the same round — flags no longer wait in a queue. First run: this v59 refresh.
- Kestrel recruited — Oct 31, 2026 · 10:44 AM — New seat: Kestrel, the Outside Eye — independent fresh-eyes reviews of all surfaces, opinions only, no gates; crew 38 → 39; pilot review after the Nov 3 refresh.
- Wren's Horizon beat — Oct 31, 2026 · 10:42 AM — Wren gains a second beat: a monthly protected Horizon pass scanning outside the empire's frame; candidates filed to the Research List; first pass after the Nov 3 refresh.
- Mentor adoptions — Oct 31, 2026 · 9:33–9:50 AM — Gawande, Munger, Ogilvy, Disney, Gerber adopted; crew read-ins 38/38 each.
- Video pause — Oct 31, 2026 — Daily video production paused Nov 1–3 for token pacing; resumes Nov 4 inside a 20% envelope.
Log kept by Beacon, HQ Steward — a change isn't done until it's logged.
Recommendations — the crew's ideas board
Crew file here; Chloe triages in her briefs; Terry decides. Adopted items move to the master queue.
What it would unlock: Fast-moving tiles (Tokens first) read live values at page open; ends the rebuild-to-refresh cycle.
Where it stands: Terry's call, Oct 31, 2026: commissioned. Build queued after the Nov 3 token refresh (Widget scopes, Byte builds, Beacon adapts HQ).
What it would unlock: Payhip's free plan is manual-broadcasts only; MailerLite's native Payhip integration runs the welcome sequence and the monthly farm letter automatically.
Where it stands: Chloe approved the free setup in principle; the signup itself is Terry's step, and any paid tier would be his money call.
What it would unlock: Unlocks insights and scheduling for @foxfeatherfarms before posting begins.
Where it stands: Rides on Terry's in-app Instagram sign-in fix — the account is claimed; the credential problem is the blocker.
What it would unlock: Pinterest's terms require a business account for commercial use; ours is still personal (@tdownes013).
Where it stands: Flagged in the Oct 30 social compliance briefs; updated Pinterest terms take effect Nov 12, 2026 — re-read before any posting on or after that date.
Board kept by Beacon, HQ Steward — crew file, Chloe triages in her briefs, Terry decides; adopted items move to the master queue.
Token Pacing — Gauge's ledger, on the page
Gauge, the Token Steward, checks usage hourly against a straight-line pacing budget — reset to reset — so the week's tokens spread over the full week and never run dry mid-week. Muse reports usage as a percentage of the weekly allowance, not an exact token count; every figure here is that percentage.
ON PACE — gap ≤ +5, work flows. AHEAD — gap +5 to +15: heavy jobs need Chloe's pacing call and deferrable batch work waits. CRITICAL — gap > +15, or the burn rate projects running dry more than a day before the reset: Terry is alerted with options. Slowing down is operational; a higher tier is a money decision and stays Terry's.

Money — orders, revenue & the HST line
Orders & revenue
Orders to date: 0. No sales yet — honestly. The store opened Oct 27, 2026 and the first order has not landed. When it does, this screen becomes the sales ledger: date, product, amount, and the HST slice of each sale.
Weekly revenue is $0.00, as of this refresh. Stripe payouts are paused until the photo-ID review clears — incoming payments would pause at CA$984.26 volume if it stayed unaddressed; the ID was uploaded Oct 28 and is in review.
Rolling HST total
$0 of $30,000 — the rolling revenue count toward the HST registration threshold. Fox Feather Farms is unincorporated, so revenue from ALL divisions (shop, memberships, physical goods) aggregates into this one number. Ledger (Silas) raises the alarm at $24,000 so registration is never a surprise. At $30,000 the business must register for HST and start charging it — a Money Day decision, prepared well before it is due.

Storefront & Channels
foxfeatherfarms.ca at v3.36 (Oct 31): Home · Shop · Members · Story · Farm Pets · Policies · Help & FAQ, plus a full detail page for every product — shop at 50 products. The Farm Pets page landed Oct 31 (v3.31) and earned Terry's verdict: “looks awesome.” Every preview image carries the strong Rule #1 watermark, stamped over the finished art. Our Story carries no personal names and the game name stays secret until launch. foxfeatherfarms.com and www redirect to the apex. HTTPS + HSTS on, Bot Fight Mode on.
51 products live (incl. the free sample pack) + The Burrow membership. Oct 29: nine listings in one evening completed the Founding Eight solos, Sheldon, the video-cast packs and the Duo Bundle. Oct 30: Blueprint #27 (Epoxy Sign, $12) listed, the Founding Eight — Complete Collection ($24.99) listed — store at 51 products, catalogue $429.78 (Blueprint #28, Wood + Resin Keepsake Box, $12, listed Oct 31) — and every gallery preview re-marked to the approved strong standard (Batches 1/1b/2, Hawke-audited, zero fails). Sheldon's pack swapped to the corrected four-leg v2. Terry ruled free products exempt from the watermark; the Free Sample Pack's clean cover is restored and verified live. Automatic digital delivery, free plan. Stripe connected by Terry (Oct 27) — photo-ID in review since Oct 28, payouts paused until it clears; PayPal not connected (optional).
Website claimed Oct 27 (Rich Pins unlocked). 9 boards live; pins rolling at cadence; 3 Advent Calendar pins posted Oct 30 to the Seasonal & Holiday board, all linking the Payhip listing.
$4.99 CAD/month on Payhip. November drop (Cozy Season) posted for members — extra desktop sizes (1440p, ultrawide, 4K) added Oct 28. Members page live on the website. The membership page carries no cover image (verified Oct 30) — a design question, not a watermark gap.
Three Pages live: Fox Feather Farms (hub), Fox Feather Botanicals (@FoxFeatherBotanicals) and Fox Feather Art & Stickers (@FoxFeatherArtStickers) — the two division Pages' usernames set and verified Oct 28; the hub's username and name-free bio are still to confirm. First posts from the launch pack are next.
@foxfeatherfarms claimed Oct 28 (phone app — web signup kept erroring). Bio, profile photo and the professional-account switch are the next small jobs.
Social Platforms
Business account, website claimed and verified. 9 boards; cadence 3–5 pins/day (product + idea mix); 3 Advent Calendar pins posted Oct 30. Caretaker: Juniper.
The hub Page — existed already; Pages access connected Oct 28. Tidy-up in progress: bio, website link, username @FoxFeatherFarmsON (to confirm set). Launch posts drafted. Caretaker: Fern.
Username @FoxFeatherBotanicals set and verified Oct 28. Two flags: the page publicly shows the farm's street address (removal recommended — Bewdley is plenty), and its website link points at foxfeatherbotanicals.ca — the domain is ours (registered Aug 2026) but parked with no site yet; the Botanicals website workstream opened Oct 28 will give it a home.
Page created by Terry Oct 28; username VERIFIED live Oct 28. Bio carries the corrected digital-delivery wording; contact art@foxfeatherfarms.ca; website link correct. Category shows Artist only (Shopping & retail can be added later). Caretaker: Poppy.
Handle claimed by Terry Oct 28, 2026 via the phone app (web signup kept erroring — VPN/private-window filters). Bio and profile photo are the next small jobs; professional-account switch + Facebook Page link still to do.
No farm Threads account. Would follow the Instagram claim (same handle if free).

Site visits
1.18k total visits, last 7 days (Cloudflare, as of Oct 28). Honest context: the counting window starts Oct 21 — before the public launch — so this baseline is mostly our own setup traffic and bots, not customers. It becomes meaningful once the Facebook pages and Pinterest start sending real visitors.
The Burrow — membership
0 members — $4.99 CAD/month, on Payhip. Current drop: November — Cozy Season at the Farm: phone wallpaper (1080×2400), desktop wallpapers (1920×1080 up to 3840×2160), the November Farm Log, and the farm letter — all corrected Oct 28 to the plant-nursery wording and the family sign-off. New drops post monthly; members keep what they have downloaded under the personal-use licence even if they cancel.
Monthly funnel read — Beacon
Structure reserved — first read at the next HQ refresh. Beacon reads the funnel monthly: Search Console impressions and clicks, top landing pages, and Payhip conversion once orders exist. Search Console was verified Oct 30, 2026 and its data needs days to accumulate, so no metrics are shown yet — an honest blank beats an invented number.

Account is healthy (verified Oct 30 — not suspended); the saved sign-in is rejected, so HQ cannot read its metrics or post yet. Unlocks when Terry signs in via the Instagram app or resets the password in-app. The sign-fox avatar swap waits on the same fix.
No farm Threads profile is connected yet — it rides on the Instagram sign-in. (A personal Threads account is connected to Muse, but it is not a farm channel and is not tracked here.)
Business account, website claimed and verified; 9 boards. Follower count is not pulled into HQ yet. Caretaker: Juniper. Updated Pinterest terms take effect Nov 12, 2026 — re-read before any catalogue launch there.
Posts — every post, its link & its numbers
Every morning, before the day begins, Misha practises his smile in a bubble…
How this page stays current
HQ's own social ledger — every post we publish, its link, and its numbers, kept on our own ground instead of rented dashboards. Metrics refresh on the Recorder cadence (7:00 AM / 12:00 PM / 8:00 PM): Piper pulls each post's current numbers, Beacon folds them into this file, and Tiller rebuilds HQ when anything changed. A metric a platform does not expose is recorded as no figure and shows as —; nothing here is estimated except the views-per-day rate, which is labelled as an estimate wherever it appears.
Figures last folded in: Oct 30, 2026 · 11:56 PM EDT (America/Toronto).

The roster
| Name | Seat | Division | Status | Currently |
|---|---|---|---|---|
| Chloe | CEO & Right-Hand Squirrel | The Top | Active | Fix pack #1 verified on Terry's phone (Rung 3 closed); packs #2 + #3 delivered, awaiting his build; Wave A covers parked for his fresh-redraw word; adopted the Recorder-flag → Beacon-rebuild loop for HQ refreshes. |
| Wren | Scout — Research & Demand | Production Crew | Active | Scout + the Horizon beat (Terry's call, Oct 31, 10:42 AM): a protected monthly scan outside the empire's frame, candidates filed to HQ's Research List; first pass after the Nov 3 refresh. |
| Rowan | Sketch — Design & Art | Production Crew | Active | Wave A Drop 1 (approved Oct 30): Christmas refresh — drafting the Founders' First Christmas covers + founder pose sheet for Terry's verdict; the 50-scene colouring-book list in scope. Farm Pets production queues behind the founders line |
| Hazel | Scribe — Words & Listings | Production Crew | Active | Listing & detail-page copy, Ontario-scrubbed; Wave A Christmas copy next in line |
| Silas | Ledger — Money & Books | Production Crew | Standing by | No sales yet — nothing to record. Watching the Stripe ID review (day 4, payouts paused); HST watch standing at $0 of the $30,000 threshold. |

| Briar | Warden — Legality & Quality Gate | Production Crew | Active | Standing legality gate — Seed Calendar sources section reviewed and kept Oct 30; Wave A copy passes her desk next |

| Piper | Herald — Advertising | Specialists | Standing by | No campaigns run yet — free channels only, and only when it's earned. Launch posts ready; video posting waits on Terry's go |
| Lark | Storyteller — Marketing & Brand Voice | Specialists | Active | Storyteller — today's Sancheska & Misha episode delivered Oct 31; production pauses Nov 1–3 for token pacing and resumes Nov 4; posting stays production-only until Terry's go (one approved Reel posted Oct 30). |
| Fern | Keeper — Empire Hub Page | Page Caretakers | Live | Hub Page live. Username and name-free bio still to confirm — the open tidy-up on her Page; first posts from the launch pack next. |
| Sorrel | Botanicals Page Caretaker | Page Caretakers | Live | Bracelet line designed Oct 28: 10 scents with make-formulas, best-cost sourcing staged in one PDF (Voyageur + Plant Therapy, ≈CA$165–185 landed) — buying/making parked until EI approaches, per Terry. |
| Poppy | Art & Stickers Page Caretaker | Page Caretakers | Live | Art & Stickers Page live as @FoxFeatherArtStickers. Next: first posts from the launch pack. |
| Cedar | Woodworks Page Caretaker | Page Caretakers | Phase 2 | Seat drawn — stands up when the Woodworks Page launches. His future shelf is clearing gates now. |
| Ivy | Studio Lead — Game Division | Game Division | Active | Game Division stood up Oct 30 — coordinating Fable, Cog, Wisp, Atlas and Chime; the immediate gates are Terry's outstanding playtest verdicts. |
| Juniper | Pinterest Caretaker + Website SEO | Page Caretakers | Active | 3 Advent Calendar pins posted Oct 30; website SEO is now her named duty — first-pass audit delivered and Google Search Console verified live with the 55-page sitemap submitted. |
| Willow | Host — Customer Care | Standing By | Standing by — first sale | Stood up on paper; activates at the first sale. |
| Reed | Stockkeeper — Inventory & Orders | Standing By | Standing by — first sale | Stood up on paper; activates at the first sale. |
| Archie | Recorder — Reports & the Record | Specialists | Active | Reports 3× daily (7:00am, 12 noon for Terry's lunch, 8:00pm) + a freshness sweep on every round — re-checks Pages, store, site and Stripe mail against HQ, moves the verified stamps, flags ⚠ STALE to Chloe. Crew-log gap for Oct 29–30 backfilled Oct 30, honestly marked as a backfill. |
| Brook | Watermark Specialist — Rule #1 Keeper | Specialists | Active | Rollout complete and verified: strong mark live on the website (v3.28) and every Payhip gallery (Batches 1/1b/2); Free Sample Pack cover restored clean under Terry's free-product ruling and verified live; the scrubbed welcome-PDF file swap is also live. |
| Ochre | Art Director | Production Crew | Active | Owns THE FIRST LOOK on cover & hero art. First live verdict — the Facebook hub cover — passed all five First Look gates Oct 30 and was ratified by Terry (calibration spot-check 1 of 2 clean). First gated assignment, on Terry's word: the Wave A cover redraws. |
| Hawke | Proof Inspector | Specialists | Active | Audits #1 and #2 complete Oct 30 — one Rule #1 FAIL still stands against the 'fully green' claim: the Four Seasons Wallpapers preview (Garth's health audit) awaits Brook's re-mark. Also QC for the Game Division (anatomy counts, parse sweeps, pack inspection). |
| Tiller | Release Manager | Specialists | Active | Release line current Oct 31: website v3.36 and HQ v58 packaged and shipped (he packaged the v53 + v3.36 builds that morning); Google Play readiness is his standing file — the developer-account question is still open with Terry. |
| Garth | Site Steward | Specialists | Active | Owns foxfeatherfarms.ca end to end: Standing Sweeps filed through website v3.35 — v3.36 shipped Oct 31, its sweep is next. Holds the legacy-remediation backlog; the Four Seasons Wallpapers preview re-mark leads it (Rule #1 FAIL still open). |
| Rook | Operations Coordinator | Specialists | Active | Owns the master queue + the dependency list — Oct 31 filings: the Winter Series Batch 2 approval brief (ready ahead of Mon Nov 2) and the first Dependency List draft, up for tomorrow's Sunday review. |
| Beacon | HQ Steward — owns the HQ page | Specialists | Active | Owns HQ end to end — built v54–v58 on Oct 31 (Today view, Mentors & Disciplines, Changes view, Kestrel fold-in); v59 folds in the noon sweep's flags. New standing loop: a Recorder staleness flag becomes a Beacon rebuild on the same round. |
| Gauge | Token Steward — watches the weekly token budget | Specialists | Active | Hourly pacing checks against the weekly token budget — latest ledger reading Sat Oct 31, 1:42 PM: 72% used, gap +18, CRITICAL; reset Tue Nov 3, 6:51 PM EST; remaining 28% ≈ 8.6%/day max. |
| Quill | Lifecycle Keeper — Email List & Members | Specialists | Active | Onboarding complete Oct 30 — brief, list-state audit and welcome design filed; the list and Burrow both verified at zero, so the welcome system is built before the first subscriber arrives. |
| Splice | Video Producer | Specialists | Active | Onboarding complete Oct 30 — owns the three daily series' montage production end to end: generation wrangling, edit, assembly, captions, emblem end cards. Production only until Terry approves posting. |
| Kestrel | Outside Eye | Specialists | Active | Chartered Oct 31 — first live review after the Nov 3 refresh: website + shop at phone width. |
| Fable | Game Designer | Game Division | Active | Onboarding complete Oct 30 — first papers queued for Ivy: difficulty bands from fresh simulator runs, the verdict-queue unblockers, and the living economy faucet/sink map. |
| Cog | Godot Engineer | Game Division | Active | Onboarding complete Oct 30 — builds start when Ivy sequences them behind Terry's verdict gates; his pre-ship verification routine is adopted as division law. |
| Wisp | Technical Artist & Animation | Game Division | Active | Onboarding complete Oct 30 — power-up and booster performances are the division's #1 craft priority, staged to Terry's Royal Match benchmark. |
| Atlas | Level & World Designer | Game Division | Active | Onboarding complete Oct 30 — keeper of the level pipeline and the map canon; Ch1's court-scale repaint and the One Path remediation queue are recorded as standing debts on his list. |
| Chime | Sound Designer | Game Division | Active | Onboarding complete Oct 30 — the game's first owned sound pass: the board's core set (match, cascade, special form and fire, impact, goal completion) designed against Wisp's staging beats. |
| Widget | Software Division Lead & Product Owner | Software Division | Active | Onboarding complete Oct 30 — first artefacts: the one-page scope template, then the health bridge scope (the division's first decision paper). |
| Byte | Mobile Engineer & App Tech Lead | Software Division | Active | Onboarding complete Oct 30 — first stack call made on paper: the health bridge builds native Kotlin (Health Connect + WorkManager), no shell. |
| Socket | Backend & Services Engineer | Software Division | Active | Onboarding complete Oct 30 — first operations deliverable: Nakama's inventory, 3-2-1 backup, recovery note and first restore drill (the backup law, retrofitted to the existing estate). |
| Pixel | UX/UI Designer — Apps | Software Division | Active | Onboarding complete Oct 30 — first standing task: the division token file + top-ten component sheet, before the health bridge's first full mock round. |

Recent deliverables
- Batch 1 Warden gate
- Christmas Warden gate
- Sales editions Warden gate
- Plans copy gate
- Sales editions #7–#24 gate
Standing notes
- Gate authority: if Briar says no, it doesn't go out — nothing ships past a Warden no.
Wick — Sentinel — Website & Security
Specialists · Status: Active

- Rejected a ~$432/yr paid domain plan — free-only rule.
Piper — Herald — Advertising
Specialists · Status: Standing by
Role & responsibilities
The loud one — but only when it's earned. Launch campaigns, product-drop pushes, the seasonal calendar. Free channels only. Piper decides how loud and where; he does not decide what we say.
Tasks assigned
- Launch push planning (free channels) — Queued
Current progress
No work on the Oct 27 record — Pinterest launch is Juniper's channel; Piper's pushes come with product drops.
Recent deliverables
- None on the record yet.
Standing notes
- No paid-ads seat exists — free-only rule.
Lark — Storyteller — Marketing & Brand Voice
Specialists · Status: Active
Role & responsibilities

Current progress
Voice established in the live listings and the Pinterest launch pack; the daily series are her standing production now.

- Phase 2 — seat drawn, stood up when the Page launches.
Ivy — Studio Lead — Game Division
Game Division · Status: Active
Role & responsibilities
Studio Lead for Greenhouse Glow: production and scope custody, division coordination, playtest gating, and reporting through Chloe. Terry keeps playtest verdicts and money calls. Ivy also remains the named caretaker for the future Greenhouse Glow Page.
Tasks assigned
- Game Division standup — Complete — Oct 30 (five specialist seats hired + competency briefs filed)
- Playtest verdict queue — Waiting on Terry — Halloween beta, Oct 27 pack stack, Chapter 2 draft v2
- Greenhouse Glow Page — Phase 2 — dev diary now, launch machine later
Current progress
The studio stood up Oct 30 around the existing master-checklist pipeline. The build remains gated by Terry's phone verdicts; nothing in the live project or his save is touched ahead of those gates.
Recent deliverables
- Game Division standup — five researched competency briefs filed Oct 30
Standing notes
- Reports to Chloe; Terry's verdict closes a build item.
- Hawke is the division's QC.
Juniper — Pinterest Caretaker + Website SEO
Page Caretakers · Status: Active
Role & responsibilities
Owns the Pinterest presence end-to-end (boards, pin cadence, Idea pins, the triple-check before anything posts) and website SEO for foxfeatherfarms.ca: titles, descriptions, alt text, sitemap agreement, Product structured data, and the monthly Search Console read. Wren feeds her keyword demand.
Tasks assigned
- Business account + website claim — Done — Oct 27 (Rich Pins unlocked)
- 9 boards created — Done — Oct 27

- Remaining 16 launch pins — In progress — 3–4/day, week 1

- Website SEO first-pass audit — Oct 30
Standing notes
- Native scheduler only.
- Triple-check rule: facts/links · honesty/policy · brand/typos — before anything publishes.
Willow — Host — Customer Care
Standing By · Status: Standing by — first sale
Role & responsibilities
Owns the buyers. Order questions, shipping hiccups, the lost-envelope rescue, returns handled kindly, review thank-yous — with Chloe reading over every reply before it goes.
Tasks assigned
- Customer care — Activates at first sale
- "Fox-Feather My Pet" intake/delivery process design — Needed before Ohhh #57 can list (Wave C)
Current progress
Seat approved on paper Oct 27; no customers yet — no sales yet.
Recent deliverables
- None on the record yet.
Standing notes
- Activates at first sale.
- Nobody who spends money with Fox Feather Farms talks to a void.
Reed — Stockkeeper — Inventory & Orders
Standing By · Status: Standing by — first sale
Role & responsibilities
Counts everything. Stock levels, low-stock warnings before they're emergencies, packing supplies, the order queue, the materials pot in physical form.
Tasks assigned
- Inventory & order queue — Activates at first sale
Current progress
Seat approved on paper Oct 27. The digital catalogue delivers automatically through Payhip, so Reed's first beat is the physical lines.
Recent deliverables
- None on the record yet.
Standing notes
- Activates at first sale.
Archie — Recorder — Reports & the Record
Specialists · Status: Active
Role & responsibilities
The empire's memory. Three times a day — 7:00am, 12 noon and 8:00pm — compiles what every crew member actually did: work produced, decisions made, things queued, problems found. Reports go to Chloe, never to Terry directly, and the archive stays so "what did we do last Tuesday?" always has an answer.
Tasks assigned
- Daily 7:00am, noon + 8:00pm reports to Chloe — Recurring — all three crons live
- Crew log upkeep — Standing — log convention set Oct 27
Current progress
First report filed the evening of Oct 27, backfilled from the day's crew log.
Recent deliverables
- Evening report — Oct 27, 2026
- Crew-log backfill — Oct 29 + Oct 30 (filed Oct 30)
Standing notes
- Honesty rule: reports only work that's on the record — a quiet day is reported as a quiet day.
- Recorder reports go to Chloe only; Chloe briefs Terry.
Brook — Watermark Specialist — Rule #1 Keeper
Specialists · Status: Active
Role & responsibilities
Owns Rule #1 end to end, in Terry's words: watermark every image that is a preview, and ensure the paid-for images are watermark-free. Every preview on every public surface carries the farm watermark over the finished artwork, crossing the subjects, stamped last over the flattened image; every file a customer pays for is verified clean. Maintains the watermark standard and tooling, verifies every mark at full size on the subjects themselves, gates every new listing, and runs recurring sweeps of all live surfaces.
Tasks assigned
- Strong dual-tone mark — designed, approved by Terry, codified as --style strong — Done — Oct 30
- Rule #1 rollout — website previews + Payhip artwork galleries — Live — Oct 30 (site v3.27 → v3.28; Payhip Batches 1/1b verified live)
- Rule #1 rollout — build-plan covers, founders-line galleries — Done — Oct 30 (Batch 2 complete, 32 swaps; The Burrow verified to have NO cover image — nothing to mark)
- Paid-deliverable cleanliness verification — Standing — Farm Friends zip verified 10/10 clean, Oct 30
- Free Sample Pack cover — restore the clean, unmarked cover (free products exempt, Terry's ruling Oct 30) — In flight — Oct 30
Current progress
Hired Oct 30 by Terry's direct order. First day: the strong dual-tone mark designed and approved, rolled out across the website and all Payhip galleries the same evening; Hawke's Audit #1 passed her Batch 2 files 32/32.
Recent deliverables
- Strong-mark standard in watermark_previews.py (--style strong)
- Website watermark re-audit — 36 verdicts at full size
Standing notes
- A mark that lives only in backgrounds or gutters, or is invisible on the subject at full size, is NOT watermarked.
- Nothing public ships without Brook's pass.
Ochre — Art Director
Production Crew · Status: Active
Role & responsibilities
The looker, separate from the makers: judges every cover and hero painting whole, at presentation scale, before any counting tokens are spent — wholeness, the anatomy cards at a glance (banned features absent), composition, the thumbnail test, and story. One verdict comes out: PASS, and the art proceeds to Hawke — or REDRAW, a structural failure returned for a fresh painting, never a patch round. Ochre does not paint, does not count, does not watermark.
Tasks assigned
- First Look Gate — Facebook hub cover (cover-farm-main-v1) + tight profile crop — PASS — Oct 30 · ratified by Terry; cover and tight-crop profile live
- Wave A cover redraws — first-look gate — Queued — on Terry's word
Current progress
Hired Oct 30 on Terry's approval, out of the Wave A cover failure: two rounds of competent counting had passed covers a five-second whole-picture look would have rejected. Her first live verdict was ratified by Terry; Chloe spot-checks her first two live verdicts (1 of 2 clean so far).
Recent deliverables
- First-look verdict — hub cover PASS, with the tight-crop profile call (Oct 30)
Standing notes
- Structural flaw = FULL REDRAW, never a patch chain — Terry's Oct 30 law; Ochre applies it without exception or negotiation.
Hawke — Proof Inspector
Specialists · Status: Active
Role & responsibilities
The checker, separate from the makers. Independently audits finished work before it reaches Terry or a customer: anatomy counts against the researched cards, Rule #1 visibility on previews, pack contents against the checklist, HQ figures against their sources, video captions against the legibility gate. Hawke inspects what others built — never her own work.
Tasks assigned
- Audit #1 — post-rollout verification (Payhip batches, seed-calendar slides, paid files) — Delivered — Oct 30 · zero FAILs; one gap found (site plan covers)
- Re-audit — website v3.28 surface — Running — Oct 30
Current progress
Audit #1 caught the website plan-cover gap; Audit #2 verified the v3.28 fix live with zero FAIL and zero WEAK. His inspection standard now also gates Greenhouse Glow packs before they reach Terry.
Recent deliverables
- None on the record yet.
Standing notes
- Every major recent failure was a verification failure, not a creation failure — Hawke's seat exists to break that pattern.
Tiller — Release Manager
Specialists · Status: Active
Role & responsibilities
Owns builds, packaging, deploys and live verification end to end: the zip rules (HQ zips built from inside dashboard-site/ so index.html sits at the root, verified with unzip -l), version stamps, cache checks, and proof on the real addresses — phone width first, desktop second. A release is not done when it uploads; it is done when it has been seen live and correct.
Tasks assigned
- HQ v41 — crew-refresh build (Brook, Hawke, Tiller added; stale Currently lines refreshed) — Live — Oct 30
- Website v3.28 — 30 strong-marked previews, zip-from-inside — Built + deployed — Oct 30 · live spot-checks passed
Current progress
Hired Oct 30 by Terry's order, alongside Hawke. First release is HQ v41, the crew-refresh build.
Recent deliverables
- HQ v41 package — hq-v41.zip (index.html at zip root, verified)
- Website v3.28 package — website-v3.28.zip
Standing notes
- The nested-zip failure is the standing lesson: verify the zip before every deploy — exactly one entry, index.html.
Garth — Site Steward
Specialists · Status: Active
Role & responsibilities
The whole live site, checked against everything we currently believe, on a cadence: Rule #1 sampling at full size, Bewdley + never-say greps, sign-fox presence, catalogue integrity against products-data.json, the SEO state against Juniper's queue, links and social, security headers, and the arranged phone-width render. A public-site deploy is not done until his sweep passes it. Garth verifies — he does not build, deploy, or execute repairs.
Tasks assigned
- Standing Sweep — post-deploy verification, website v3.31–v3.35 — Filed — Oct 31 · v3.32/v3.34/v3.35 PASS; v3.31 5/6, its phone-render item closed on Terry's own S23 screenshot
- Legacy-remediation backlog — wallpaper re-mark · Bewdley-in-artwork scrub · Juniper's SEO build · social links — Held — each repair takes its own go-ahead
Current progress
Hired Oct 30 on Terry's approval, out of the website health audit's role-gap finding: every slice of the site had an owner, but nobody owned the whole live site against the standards. Chloe reviews his first two sweep reports in full (both filed).
Recent deliverables
- Standing Sweep reports — website v3.31, v3.32, v3.33, v3.34, v3.35 (Oct 31)
Standing notes
- This host's SPA fallback returns 200 + homepage HTML for missing paths, so status codes prove nothing — every sweep check is content-verified.
Rook — Operations Coordinator
Specialists · Status: Active
Role & responsibilities
The middle between Chloe and the crew, owning the forward queue. Archie records what happened; Rook tracks what is supposed to happen next. She keeps the one master queue — every open item across the empire with its owner, what it is waiting on, and when it is due — turns Chloe's decisions into assignments, chases stalls, flags anything aging without an owner, and assembles Chloe's three daily briefs from Archie's record checked against the queue. She is not an approver, and she never briefs Terry directly.
Tasks assigned
- Build the empire master queue — Done — Oct 30 · files/empire-master-queue.md
- Brief assembly for Chloe (7am / noon / 8pm) — Standing
Current progress
Hired Oct 30, the evening the crew-log gap showed that recording and organizing are different jobs. Her first build surfaced 11 items waiting on Terry, 12 queued, and the aging flags nobody owned.
Recent deliverables
- Empire master queue — files/empire-master-queue.md
Standing notes
- Not an approver — the gates stay with Brook, Hawke, Briar and Chloe.
Beacon — HQ Steward — owns the HQ page
Specialists · Status: Active
Role & responsibilities
Owns the HQ dashboard end to end — Terry's words: 'we need someone in charge of our hq page.' Every panel's accuracy is hers: the product and catalogue counts, the crew panel, the money figures, the per-section Verified stamps, and the gold INFORMATION LAST UPDATED timestamp. Archie feeds her the record and Tiller runs the deploys, but Beacon answers for what the page actually shows: she reconciles every displayed figure against its source before a refresh ships, chases any section drifting stale between refreshes, and signs off that what Terry is looking at is true.
Tasks assigned
- HQ v42 — reconciliation audit + refresh — Built — Oct 30 · Chloe delegates the deploy; live verification follows
- Source reconciliation on every HQ refresh (products, crew, channels, money) — Standing
Current progress
Hired Oct 30 by Terry's order. Her first audit found v41's store figures exact (50 products / $417.78) and its words drifting: stale Currently lines, a waiting list showing 4 of the items actually waiting, and a website channel card still describing the Oct 28 site.
Recent deliverables
- HQ v42 package — hq-v42.zip (index.html at zip root, verified)
Standing notes
- Stale HQ data is a named failure mode — preventing it is this seat's whole reason to exist.
- Reports to Chloe; Tiller deploys what she builds.
Gauge — Token Steward — watches the weekly token budget
Specialists · Status: Active
Role & responsibilities
Watches Chloe's weekly token budget so it spreads across the full week and never runs dry mid-week — Terry's words: 'monitor our token consumption on a real time basis to ensure you always can spread your tokens over the full week.' Checks usage hourly against a straight-line pacing budget (reset to reset), keeps the pacing ledger, and runs a pre-flight check before any big job. Three states: ON PACE, AHEAD (heavy jobs need Chloe's pacing call), CRITICAL (Terry is alerted with options; an upgrade is a money decision and stays Terry's). Muse reports usage as a percentage of the weekly allowance, not an exact token count — Gauge works in those percentages and says so.
Tasks assigned
- Hourly token pacing check (token-pacing-watch) — Live — hourly, America/Toronto; state changes reported, otherwise the ledger is the record
- Pre-flight pacing check before big jobs (fan-outs, video runs, research passes) — Standing
- Token tile figures for HQ (fed to Beacon on each refresh) — Standing — first feed: HQ v43
Current progress
Hired Oct 30 by Terry's order, with the budget at 56% used and ~44% of the week elapsed — AHEAD on day one. His ledger (hidden_files/token-watch/) is the single source for the HQ token tile.
Recent deliverables
- Pacing ledger — first reading Fri Oct 30, 8:40 PM: 56% used, +12 gap, AHEAD
Standing notes
- His own hourly checks count their cost in the ledger — the watch is never treated as free.
- Reports to Chloe; his state feeds HQ through Beacon.
Quill — Lifecycle Keeper — Email List & Members
Specialists · Status: Active
Role & responsibilities
Owns the farm-letter email list and The Burrow membership lifecycle: welcome sequence, send cadence, member touchpoints, and CASL consent discipline — who consented, when, to what, with every unsubscribe honoured immediately.
Tasks assigned
- Competency brief — Complete — Oct 30
- List-state audit — Complete — Oct 30 (Payhip: 0 customers, 0 sample-pack orders, 0 Burrow subscribers, 0 broadcasts sent)
- Welcome sequence + farm-letter cadence — Designed — passes Hazel (copy), Briar (legal), then Chloe before any first send
Current progress
Quill starts from a true zero: the consent ledger seeds from the first real subscriber, not a backfill.
Recent deliverables
- quill-competency-2026-10-30.md
- lifecycle-state-audit-2026-10-30.md
Standing notes
- Nothing sends without the Hazel → Briar → Chloe gates.
Splice — Video Producer
Specialists · Status: Active
Role & responsibilities
Owns video production end to end. Lark owns story and premise, Iris owns the visual reference side, Splice owns the making: a script leaves Lark's hands and comes back a finished, QC-passed episode under the adopted montage grammar and the caption legibility gate.
Tasks assigned
- Competency brief — Complete — Oct 30
- Daily montage production (3 series) — Standing — production only
- Posting-prep overlay proof — Runs when Terry approves posting — per-platform UI overlays checked before anything goes up
Current progress
The montage format he produces to was proven Oct 30 (Terry approved the Rusty & Luna v3 pilot).
Recent deliverables
- splice-competency-2026-10-30.md
Standing notes
- Posting happens on Terry's word, never before.
- Hawke checks captions and counts.
Kestrel — Outside Eye
Specialists · Status: Active
Role & responsibilities
The empire's independent fresh eyes: periodic reviews of every surface — website, HQ, shop, social, game — written as a stranger meets them, from a clean brief of product facts only, never the house's rationales. Opinions and suggestions only; Kestrel gates nothing and fixes nothing she flags, so the eye never becomes an insider defending its own work.
Tasks assigned
- Competency brief — Outside Eye — Filed — Oct 31 · files/crew-competency/kestrel-outside-eye-competency-2026-10-31.md
- Read-ins — all six adopted disciplines — Done — Oct 31 · onboarding read-in, 6 of 6
- Pilot review — website + shop at phone width — Scheduled — after the Nov 3 token refresh
Current progress
Chartered Oct 31, 2026 (Terry's call, 10:44 AM) — competency brief researched and filed before live work, per the house rule; read in on all six adopted disciplines at onboarding.

Fable — Game Designer
Game Division · Status: Active
Role & responsibilities
Owns "is it fun, is it fair, is it winnable" on paper before anything is built: mechanics and systems, the game economy (every currency mapped as faucets / sinks / converters / storage before a number is proposed), live-event design, and the per-kind tutorial ladder (L4 Shears → L16 Rainbow Bloom). Designs backwards from the intended feeling (MDA); Terry's difficulty ideal — always close to losing, actually able to win — is the tuning north star.
Tasks assigned
- Competency brief — Complete — Oct 30
- Difficulty-band paper — First design paper — proposed bot win-rate bands put to Terry as a decision
- Living economy map — Second paper — one faucet/sink map for all currencies
- Decision briefs for open Terry calls — Standing — one page per call (pass pricing, Garden Chest numbers, shop calls)
Current progress
Brief filed Oct 30 against the decided canon: pipeline D1–D6, shop honesty law, tutorial ladder, Halloween event economy.
Recent deliverables
- fable-competency-2026-10-30.md
Standing notes
- Paper first; a playtest verdict beats the paper, and the amendment is logged.
Cog — Godot Engineer
Game Division · Status: Active
Role & responsibilities
Writes and maintains Greenhouse Glow's Godot 4 code: board and systems logic, save/economy wiring, multiplayer client code, and the versioned packs that ship to Terry's editor. Works under the earned engineering law: explicit types at the source, a project-scope parse sweep before any pack ships (files searched named in the delivery), the FX draw rule, and lazy loaders that try load() first.
Tasks assigned
- Competency brief — Complete — Oct 30
- Pre-ship verification routine — Adopted — review copy only, typed-at-source pass, project-scope parse sweep judged by the log, FX + loader audits
- Build queue — Sequenced by Ivy behind the fragment-rebuild and teach-engine verdict gates
Current progress
Brief filed Oct 30, grounded in the official Godot docs and the project's own incident record (the dead effects layer, the gap-banks white void, the parse-error rupture).
Recent deliverables
- cog-competency-2026-10-30.md
Standing notes
- A fix is confirmed when Terry compiles and plays it — never by reasoning alone.
- Nothing touches the live project, phone, or Terry's save without his gate.
Wisp — Technical Artist & Animation
Game Division · Status: Active
Role & responsibilities
Owns how Greenhouse Glow moves: power-up and booster performances (form → armed → wind-up with targets lit → travel clearing tile by tile → impact → goal flyers), particles, boss and avatar animation, and ambient motion on board and map. Budgets are set for the mid-range phones launch players will hold, not just Terry's flagship S23.
Tasks assigned
- Competency brief — Complete — Oct 30
- Power-up performance standard — Adopted — staged performers with travel and dwell, three-layer particles
- Device proof — Every effect proven performing on Terry's phone before it is called done
Current progress
Brief filed Oct 30 against the Oct 26 premium-animation research and the staging pass already built.

Standing notes
- Never trust a log claiming a draw routine ran — prove it visually (the FX-draw lesson).
Atlas — Level & World Designer
Game Division · Status: Active
Role & responsibilities
Runs the level pipeline (chapters of 10, theme-driven generation with winnability validation, the hand-made 100 as the tuned opening, launch smaller and growing weekly toward the corpus) and keeps the map canon: ONE continuous warm pale cobble path, threshold joins edge to edge, paintings at hub-court zoom grown from the previous image's tail rows, single trellis gates dressed per locale. His pipeline order never inverts: standards → recipe → layout → generation → validator gate → Terry's review batch → freeze.
Tasks assigned
- Competency brief — Complete — Oct 30
- Level pipeline + validator gate — Standing — no level ships unvalidated for winnability
- Owed canon work — Ch1 court-scale repaint · One Path remediation (Ch1 setts, Ch3 dirt trail) · Ch2 star-gate recalibration
Current progress
Brief filed Oct 30 against King's level-design framework, the Avalon validation research, and the pipeline's own tuning log.
Recent deliverables
- atlas-competency-2026-10-30.md
Standing notes
- No painting breaks the One Path or the scale canon.
Chime — Sound Designer
Game Division · Status: Active
Role & responsibilities
Owns how Greenhouse Glow sounds: music, SFX, and UI audio. Sound is the other half of the power-up performance Terry asked for — the wind-up heard rising, the travel heard moving tile by tile, the impact landed. Free and royalty-free sources only under the free-only rule, every licence recorded before a sound enters the game.
Tasks assigned
- Competency brief — Complete — Oct 30
- Core board sound set — First design pass
- Licence register — Standing — no sound ships without its licence on record
Current progress
Brief filed Oct 30; the seat existed on no roster before tonight — game audio had no owner.
Recent deliverables

Standing notes
- Audio serves the performance beats: wind-up, travel, impact.
Widget — Software Division Lead & Product Owner
Software Division · Status: Active
Role & responsibilities
Owns the what and why of every app the house builds: the slate, the order, and the paper each build stands on before anyone writes code. Triages Deb Harrison's app-ideas intake into buildable candidates. Requirements fold into this seat; Terry owns money, go-aheads, and the employer-data gate.
Tasks assigned
- Competency brief — Complete — Oct 30
- One-page scope template — First artefact — filed before the first build is scoped
- Health bridge one-page scope — The division's first decision paper
- Smarty Pants triage verdict — Standing early task — Briar's kids-category gate named as its blocker
Current progress
Brief filed Oct 30. The seat exists because the coverage pass found product management was its only pure gap besides building itself.
Recent deliverables

Standing notes
- Nothing builds unscoped.
- Reports to Chloe; the division reports to Chloe through him.
Byte — Mobile Engineer & App Tech Lead
Software Division · Status: Active
Role & responsibilities
Builds every app the house ships and owns how they're put together: stack calls, architecture, standards. Stack calls follow the researched house path — PWA first → Capacitor → Flutter — with a native Kotlin escape hatch when a platform API is the app. Install-over only to Terry's S23; health and employer data pass Wick + Briar before release.
Tasks assigned
- Competency brief — Complete — Oct 30
- Health bridge stack call — Made on paper — native Kotlin, no shell
- Health bridge build — Waits on Widget's scope
Current progress
Brief filed Oct 30; re-scoped up at hiring from builder to builder + tech lead on the coverage evidence.
Recent deliverables
- byte-competency-2026-10-30.md
Standing notes
- “Works” means proven on the S23 — slept phone, full interval cycle, battery observed.
Socket — Backend & Services Engineer
Software Division · Status: Active
Role & responsibilities
Owns everything behind the glass: APIs, data models, offline-first sync, and the sea-can services — the Job Tracking data backend when scoped, the health bridge relay if its design needs one, the winter bots, and game-server upkeep alongside Wick. Terry holds all server keys; no workflow is designed that needs one in chat or in a file.
Tasks assigned
- Competency brief — Complete — Oct 30
- Nakama backup / recovery retrofit — First operations deliverable — before any new service is stood up
- API + sync standard — Set by his brief — resource-first, versioned, idempotent writes, per-entity conflict rules
Current progress
Brief filed Oct 30. Server operations move from ad hoc (Chloe/Wick spare cycles) to a named seat.
Recent deliverables
- socket-competency-2026-10-30.md
Standing notes
- Employer data does not move until Terry's gate closes — synthetic data only until then.
Pixel — UX/UI Designer — Apps
Software Division · Status: Active
Role & responsibilities
Owns how every app looks, flows and feels in the hand — phone-first, verified at Terry's real S23 settings (screen zoom middle, font size 4th tick from the left). Material 3 token-first design; 48dp touch targets; reading text never ships tiny. Rowan owns the brand art inside the apps; Pixel owns the screens it lives on.
Tasks assigned
- Competency brief — Complete — Oct 30
- Division token file + component sheet — First standing task
- Health bridge mock round — Follows the token file — draft-image-first, Terry's verdict on the picture
Current progress
Brief filed Oct 30; the house already runs his method on the website — phone-first verification, the palette as a living token set, mockup before build.
Recent deliverables
- pixel-competency-2026-10-30.md
Standing notes
- Hawke verifies; Terry's eye is the final gate.
Game Division — the Studio
The Game Division — the empire's game studio, stood up Oct 30, 2026, with Ivy as Studio Lead. Each game in the division sits on its own panel below; the first is Greenhouse Glow.
The Division
Greenhouse Glow
Active development. The studio stood up Oct 30; the build stays gated by Terry's phone verdicts — "built" is not "done."
Build state — the master checklist
The checklist's decision section carries 4 open Terry calls (battle pass, shop calls, Garden Chest numbers, carnivorous plant order — held) and 4 already decided: Society Co-op Chest GO · wardrobe method · leaderboard split at 30 · Halloween wiring merge GO.

Software Division — the Apps Studio
Stood up Oct 30, 2026 the researched way: 16 software functions mapped against the house before anyone was hired, and only the genuine gaps filled. Widget leads; the division reports to Chloe through him. Hawke QCs, Tiller releases, and Wick + Briar gate the data — the bridge app moves health data and the Job Tracking rebuild touches employer data, so the gates have teeth.
